AI chatbot, BPO or both? How growing Shopify brands split support between AI and people, when to hand off, and what we learned running it for SandCloud.

Should a Shopify brand use an AI chatbot, a BPO or both
0:00 / 0:00

Short answer: Most growing Shopify brands do best with both. An AI agent handles order status, FAQs and simple returns around the clock, and a human team handles escalations and judgment calls. We run this hybrid model for SandCloud, a D2C brand we have supported for 8+ years while revenue grew from $15K to $45M.

Every Shopify brand hits the same wall. Orders grow faster than the support team, response times slip and reviews start to mention it. The usual fix is one of two things: put an AI chatbot on the site, or outsource support to a BPO (business process outsourcing) team.

Both work up to a point. Neither works alone once you pass a certain volume. Here is how we think about the choice, and what we have learned running support for a brand that grew from $15K to $45M in revenue.

What an AI chatbot does well

A good AI chat agent answers the same twenty questions all day without getting tired. Where is my order? Can I change my address? What is your return policy? Does this come in blue?

It works at 3 a.m., on public holidays and during a sale spike. It connects to Shopify, so it can look up an order and give a real answer, not a link to the FAQ page. For a brand with a lot of repeat questions, that removes most of the queue.

Where an AI chatbot falls short

The trouble starts at the edges. An AI agent struggles when:

• the customer is angry, and tone matters more than the answer

• the request needs a judgment call, such as a refund outside policy or a goodwill credit

• the problem is new, like a carrier delay the AI has no data on

• the answer is "it depends", and the agent guesses

A chatbot that guesses on these does more damage than no chatbot. One confident wrong answer about a refund can lose a customer for good.

What a BPO team does well

A trained human team handles exactly those edge cases. People read tone, bend a rule when it makes sense and calm an upset customer. A good team also learns the brand's voice and products, so answers improve over time.

The trade-off is cost and coverage. People work in shifts, every ticket costs a person's time, and scaling for a sale weekend means hiring ahead of demand. Paying a person to answer "where is my order" for the hundredth time is the most expensive way to answer it.

The hybrid model: AI first, people for what matters

The model we run for SandCloud splits the work by what each side is good at.

1. The AI agent takes every conversation first. It answers order status, product questions and policy questions straight from Shopify and the help center.

2. It hands off when it should. When the customer is upset, the request needs a decision or the AI is not confident, it passes the conversation to a person.

3. The handoff carries context. The human agent sees the full conversation and the order, so the customer never repeats themselves.

4. People close the loop. The support team resolves the case, and the answers they give feed back into what the AI knows.

For SandCloud, we built the AI chat agent and we also run the human support team behind it. That matters more than it sounds. When one partner owns both sides, nobody argues over whose fault a bad handoff was, and the team that sees the escalations is the team that improves the AI.

How to tell which one you need

• AI only can work for a small catalog with simple questions and a founder who handles the odd escalation.

• BPO only suits brands with high-touch products, such as custom or made-to-order goods, where most questions need a person.

• Hybrid fits most brands doing steady volume: plenty of repeat questions for the AI, and enough edge cases to need trained people.

A quick test: export last month's tickets and tag them. If more than half are repeat questions with a known answer, an AI agent pays off. If a meaningful share need a decision or an apology, you need people behind it.

What we would tell a brand starting today

• Start the AI on your top 20 questions only. Widen it once those answers are right.

• Write the handoff rules before launch: which topics, which words and which order values always go to a person.

• Measure how customers feel, not just deflection. A chatbot that closes tickets nobody is happy with is not working.

• Keep the same people on your account. A team that knows your products is worth more than a cheaper one that rotates.

If you are weighing this for your brand, talk to us. We will look at your ticket mix and tell you which model fits.

FAQ

Can an AI agent handle Shopify returns and refunds?

It can start a standard return and explain the policy. Refunds outside policy, damaged items and goodwill credits should go to a person.

When should an AI chat agent hand off to a human?

When the customer is upset, when the request needs a decision, or when the AI is not confident in its answer. Set these rules before launch.

Is a hybrid model more expensive than a chatbot alone?

It costs more than a chatbot alone because people handle the hard cases. It usually costs less than a fully human team because the AI absorbs the repeat questions.

Should the support team be in-house or outsourced?

Either works if the team is dedicated to your brand and stays. What matters is that the same people learn your products and policies, and work closely with whoever runs the AI agent.
